Discount on renewals? The NRR trap says no, but do it

Discount on renewals? NRR penalizes it, but it can save your customers and give you a year to improve the product. Discover why.

Renewal discounts: the strategy that protects your base

In the enterprise software ecosystem, subscription renewals have become a silent battlefield where financial and strategic tensions are resolved. On one hand, finance departments push to maintain a high Net Revenue Retention (NRR), often above 100%, as market valuations generously reward those who achieve it. On the other hand, long-standing customers — those who have been brand ambassadors for years — begin to question whether the price they pay still reflects the real value they receive. The dilemma is not new, but it intensifies as technology advances and more agile tools, driven by artificial intelligence, offer functionalities that legacy systems simply cannot match. In this context, denying a renewal discount may seem like the right decision to protect quarterly NRR, but it is often a trap that sacrifices the future for a short-term indicator.

The paradox is evident: customers who complain and threaten to leave are often the ones sending the most warning signals about product shortcomings. A significant discount not only retains a logo but buys valuable time — a year, perhaps two — for the provider to close the technological gap. That time should be used to evolve the product, incorporate AI capabilities for businesses, improve integration with AWS and Azure cloud services, or develop AI agents that automate complex processes. However, many organizations prefer to let the customer go rather than absorb the impact on NRR. They do so out of inertia, fear of setting precedents, or because the incentives for sales and customer success teams are aligned with acquiring new customers, not retaining existing ones. And thus, they lose not only recurring revenue but also the opportunity to learn from those who best know the product's limitations.

From a technical perspective, the solution does not lie solely in adjusting prices. A discount is a patch, not a cure. The real answer lies in building a superior product, capable of adapting to changing market needs. Companies that bet on custom applications and custom software understand that personalization and flexibility are key to retaining demanding customers. Instead of relying on rigid platforms with limited APIs and usage caps that hinder innovation, many organizations are migrating toward modular architectures that integrate artificial intelligence, cybersecurity, and business intelligence services like Power BI to offer differential value. The challenge is that legacy providers, trapped in financial metrics, rarely use the year a discount grants them to revamp their product; instead, they settle for the renewal and postpone necessary improvements.

For technology and business leaders, the lesson is clear: understand the organization's real incentives. If no one is compensated for saving at-risk customers, no discount will be offered in time. The smartest companies are redesigning their compensation models so that customer success and sales teams share retention responsibility, and they use advanced analytical tools — often built with AI for businesses — to detect early signs of churn. In parallel, migration toward more agile environments, such as AWS and Azure cloud services, allows scaling without the limitations of legacy systems. The combination of a strategic approach to renewals, a constantly updated product, and a culture that rewards retention can turn an impending defection into a second chance. Ultimately, the decision to apply a discount should not be an act of desperation, but a calculated investment to keep alive a relationship that can generate value for many more years.
