I created a 500K € neobank for immigrants and it failed

Q2BSTUDIO is a company specialized in technological development and services that accompanies startups and companies in their digital transformation processes. Throughout our trajectory, we have closely seen the challenges entrepreneurs face when launching innovative financial products.

The Beginning

Imagine moving to a new country with no credit history, no proof of address, and no easy way to open a bank account. Even though you have a job, you cannot receive your salary. To open a bank account you need a permanent address, but to rent an apartment you need a bank account. That was the problem that inspired the creation of Relocare, a neobank designed for immigrants. However, after six months, an investment of 500,000 euros and 5,000 users, the project had to close.

The Problem

The local banking sector imposes significant barriers for immigrants. While opening an account can take days for citizens, immigrants face long and costly bureaucratic processes. Furthermore, in many cases, local banks do not recognize the financial history of other countries, forcing immigrants to start from scratch.

Building Relocare

To validate the idea, more than 50 interviews were conducted with immigrants, identifying the main pain points. Then, a website was launched that gathered more than 13,000 people on a waiting list. The MVP focused on providing three essential services: a bank account with a local IBAN, a credit card for immigrants, and integration with local payment systems.

At Q2BSTUDIO, we understand the importance of developing products with a solid technological foundation. Relocare relied on a BaaS (Banking-as-a-Service) provider that supplied the necessary banking infrastructure, but this also introduced regulatory and risk restrictions.

Challenges and Frictions

When Relocare finally launched, various complications began to arise:

  • Fraud: Banks perceived immigrants as high-risk customers.
  • Regulations: Strict KYC and AML measures proved frustrating for users.
  • User experience: Despite a friendly interface, the heavy bureaucracy created a significant entry barrier.

The Reality Check

After six months in the market, data showed that users abandoned the platform once they managed to open accounts at traditional banks. Relocare covered a temporary need; however, the demand was fleeting.

Initial calculations projected an LTV/CAC of 3:1, but in reality this ratio barely reached 0.53:1. Furthermore, the customer lifetime was shorter than expected, reducing projected revenue. With an expenditure of 500,000 euros and a need for more than 10 million to scale successfully, the decision was made to close the project.

Lessons Learned

  • Avoid business models based on temporary problems. It is difficult to build a sustainable business when the customer's need disappears after a few months.
  • Market size is not the same as real opportunity. Although there were more than one million immigrants in Portugal, only a small fraction needed the proposed solution.
  • Existing solutions, though imperfect, were already good enough for most users. Products like Revolut and Wise offered similar services without the complications of a local neobank.

The Future

Although the Relocare project was not successful, several of its developments found new opportunities in other areas. At Q2BSTUDIO, we continue to drive technological solutions focused on financial infrastructure, helping fintech startups build more agile and scalable products.
